Trace the exposure path
Trace exact package versions and installation activity through lockfiles, registry records and CI history. Map execution environments and accessible credentials, including transitive installation paths.
Build a small evidence map from the initiating dependency to the identities, business data and operations it can reach. Include indirect consumers and scheduled work. An inventory entry describes a possible path; activity logs and other account evidence are needed to establish what happened on that path.
Collect the right evidence
- Identify affected npm artifacts and installation environments, including CI and transitive dependencies.
- Preserve lockfiles and install evidence without executing suspect package lifecycle code.
- Record asset identifiers, artifact or configuration versions, permission scope, evidence dates and the owner of each unresolved question. Do not include secret values.
Control and repair
Follow the maintainer’s guidance to contain and neutralize the destructive service before GitHub-token revocation. Use a trusted response environment and coordinate the sequence with the incident lead; do not improvise a routine rotate-first procedure.
After the destructive path is controlled, revoke and replace exposed credentials from clean systems, investigate downstream activity and rebuild affected environments from verified inputs.
Prove the boundary
Retain installation evidence, verify that the destructive service cannot act, check replacement artifacts and test invalidation of retired credentials. Review repository and publishing activity associated with exposed identities.
Use positive tests for the business function and negative tests for the access that should now be denied. Record which environment was tested and whether it represents production. Do not treat a successful login, clean homepage or healthy infrastructure graph as a substitute for an authorization or integrity test.
Engineering handoff
A reproducible clean build with evidence that the destructive path and exposed authority are controlled.
A signed recovery sequence and an environment-to-credential exposure register.
Acceptance gate
Resume development or release work only after the environment, credential recovery sequence and package publishing authority have been reviewed together.
