Give accurate answers and preserve customer commitments
Explain delivery effects without exposing technical recovery steps that customers do not need. Use the approved timetable and avoid promising immediate restoration while the engineering response has a sequencing hazard. Keep contractual commitments visible to the business owner.
Your immediate priorities
- Track affected deliverables and communicate approved alternatives or revised timing.
- Escalate customer evidence of unexpected release behavior through the incident process.
How to work through the decision
Use one approved, dated account of what is known, what is still being checked and when the next update is expected. Avoid diagnosing compromise from a customer’s description alone. Record the minimum information needed to route a case; passwords, payment card details and recovery codes do not belong in ordinary support chat. Track unresolved orders and promised follow-ups separately from general incident questions.
Evidence to ask for
A customer commitment register linked to verified release readiness.
Are we promising a release before its build environment has been cleared for use?
Work with the next person
Send the business manager a concise list of customer effects, unresolved commitments and recurring questions. Escalate new security evidence through the incident channel, preserving the original report without circulating sensitive material.

A scenario to rehearse
Illustrative exercise, not an observed customer incident: A developer attempts an immediate GitHub-token rotation using a generic incident checklist. The exercise stops the action until responders account for the maintainer’s warning about the destructive service and establish a safe sequence.
What a useful outcome looks like
A customer commitment register linked to verified release readiness. Keep the decision dated and return to it if new evidence changes the scope.
