OpenCode: Business impact and costs

The business process at risk
Developer and team access to paid AI models through a console or gateway holding provider credentials.
The business may face unexpected inference spending and uncertainty about how a shared key was used. Developer interruption and investigation effort should be tracked separately from any disputed charges.
Build an estimate from your own operation
Estimate interruption, investigation, recovery and continuing control costs separately. Use a range and state the assumptions. Avoid adding overlapping losses twice: an order delayed and later fulfilled is different from an order permanently lost. The report does not assign a universal dollar loss or a probability of breach.
- Interruption: affected transactions or staff hours × your measured contribution or cost, adjusted for work recovered later.
- Response: internal hours, specialist support, clean capacity and supplier coordination actually required.
- Recovery: rebuilding, validation, transaction reconciliation and customer support during the transition.
- Continuing operation: ownership, maintenance, access review and recovery testing after normal service returns.
Decisions for the operating team
- Identify projects blocked by the affected model access and prioritise the necessary fallback.
- Track investigation time, interrupted delivery and disputed usage as separate costs.
- Name the owner of each upstream provider account.
A scenario to rehearse
Illustrative exercise, not an observed customer incident: A development team removes a key from a coding tool but leaves the same key active at its provider. The exercise tests whether the team recognises that removing a local configuration entry is not revocation.
Evidence before accepting the cost
An account responsibility map and a documented decision on budgets, limits and supplier follow-up.
Compare immediate continuity work with longer-term architecture changes. Migration can reduce specific maintenance responsibilities, but it cannot replace investigation of an active compromise. Evaluate the controls and retained responsibilities of the proposed operating model, including recovery and exit.
Decision checkpoint
Can we see and stop spending at the provider without access to the intermediary console?
